About Project
At Kindgeek, the design team had once been collaborative, but due to poor leadership and internal tensions, those practices had collapsed. What remained was mistrust, stalled initiatives, and limited influence in product conversations. I led the effort to rebuild that foundation and elevate the team toward data-driven, empowered design.

The breakdown in trust left designers disconnected. Collaborative sessions were abandoned, and decisions were often driven by assumptions or stakeholder preferences. Without metrics and structured guidance, designers struggled to advocate for their solutions and the team’s contribution to business outcomes was unclear.

I focused on rebuilding trust first, then introduced a structured framework to reconnect the team, clarify goals, and enable data-driven decision-making across design and product initiatives.

Started by listening: collected feedback to understand frustrations and restore psychological safety.
Co-created a detailed design maturity matrix with the team that included:
Evaluation strategy for individual and team performance
Department development direction to align design growth with business goals
Design service evaluation and mapping to stakeholder needs
Sales packages for design services to support company growth
Recommendations for hiring a graphic designer as a solution to capacity gaps
Reintroduced collaborative workshops and knowledge-sharing sessions, making learning a collective effort again.
